The Challenge
Migration Case study - We were asked to manage a migration project for a client from one ad server to another. (Adtech to Ad Manager)
ADOPSTAR'S RESPONSE
The purpose of the project was to effectively and efficiently move the infrastructure and campaigns required for continued digital advertising of eight websites, ensuring that all infrastructure met the requirements of the client and that all current and future campaigns were migrated to the new server.
There was also a requirement to improve the efficiency of the clients advertising processes from campaign booking, through to the end of campaign reporting. It was also required that we improved the advertising options and website targeting available to the client's advertisers.
One of the requirements of the project was to create a reporting system which produced consistent and client facing reports, that contained all the information and data necessary for our client to send the report straight on to their advertisers after campaigns had completed. To achieve this, we built a reporting template which presented the data and campaign information, in a manner that was professional, and easy to read for the advertisers whose campaign was being reported on.
This reporting template detailed the below:
1. Which sites the campaign ran on and how many
views were delivered to each site
2. Which site performed the best in terms of clicks
3. How many views and clicks were delivered to the
different devices available Desktop, Mobile and Tablet
4. Whether the campaign achieved its goal or not
5. Which creatives were the most effective in delivering
the greatest number of clicks, split by creative size

We then improved this template by making use of Google sheet formulas to implement automation which meant that the time spent running a single report, was reduced from around 10 minutes to around 2 minutes.
The most important aspect of the project was the migration of the current and future campaigns that had already been booked into the system we were migrating the client from.
In order to achieve this, first, Adtech’s forecasting tools were used to identify the campaigns that needed to be migrated. This information was then added to a master spreadsheet, which was updated daily until the end of the Migration, to ensure no campaigns were missed from the process. This sheet served as a reference point for the campaign migration.
This level of detail allowed for an efficient migration and also ensured that all campaigns could be double checked, through our quality assurance process.
The third requirement for the migration was to allow for a broadening of the website targeting available to the client. In order to do this, we suggested and developed a system which passes the URL (after the domain) as a targetable key value. This allowed sections and individual pages to be

Once the initial migration was completed, we were tasked with providing continued Ad Operations services which improved processes, compared to those in place before the migration.
To achieve this, we put together campaign management sheets which tracked all campaigns and developed process which worked with the client to combat their main concern - Overbooking of campaigns and subsequent under-delivery. We then worked closely with the client to ensure under-delivery was flagged early on with suggestions being made about extending campaigns or opening targeting to other sites/sections.
These processes greatly reduced the amount of under-delivery across campaigns, which in turn increased advertiser satisfaction.
